Menu Engineering Worksheet for Restaurants -- The Complete How-To

Menu engineering is the highest-leverage exercise an independent restaurant can do. A well-executed menu analysis typically lifts contribution margin by 15-25% without changing a single ingredient -- only the mix of what customers order and at what price.

What menu engineering actually measures

Menu engineering plots every item on two axes: contribution margin (how much gross profit each sale generates) and popularity (how many times it is ordered in a given period). The result is a 2x2 matrix that classifies every item as one of four types.

Step 1 -- Gather your data (what you need)

For a reliable analysis, you need data from a minimum of 4 weeks of service. If you have POS data, export a sales mix report. If you do not have a POS, count manually from order tickets for a one-week sample (less accurate but still useful).

For each menu item you need:

Step 2 -- Calculate contribution margin per item

Contribution margin (CM) = Selling price minus food cost per portion.

Example: A pasta dish sells for $18. Food cost is $5.40. CM = $12.60.

Do this for every item. Then calculate the average CM across all items. Any item above the average is "high margin." Any item below is "low margin."

Step 3 -- Calculate popularity threshold

The popularity threshold is typically set at 70% of the expected equal share. If you have 20 items and sold 1,000 units total, equal share is 50 units per item. 70% of 50 = 35 units. Any item selling more than 35 units is "high popularity."

This threshold is adjustable. For a tightly curated menu of 12 items, some operators use 80%. The exact threshold matters less than applying it consistently.

Step 4 -- Classify every item into the 2x2

For each item: is it above or below the average CM? Is it above or below the popularity threshold? The intersection gives you its classification. Enter this into your worksheet.

Step 5 -- Act on the findings

Stars: Do not change the recipe or portion. Give them visual prominence on the menu (upper right of a two-panel menu is the highest-attention zone). Train servers to mention them proactively.

Plowhorses: Do not remove them -- they drive traffic. Try a 5-8% price increase first. If the item is a loss leader that drives upsells (a cheap appetizer that almost always accompanies a high-CM main), account for the bundled margin before deciding.

Puzzles: Rewrite the description. High-margin items often fail because the description is functional rather than evocative. "Grilled salmon with seasonal vegetables" sells less than "Line-caught salmon, charred broccolini, lemon brown butter." If the rewrite does not lift sales in 60 days, move the item to a more prominent position.

Dogs: Remove first. If a Dog is a guest favorite that drives repeat visits from a specific loyal customer segment, evaluate that before removing. Otherwise: off the menu. The kitchen complexity cost of a low-selling, low-margin item is almost never worth it.

How often to run a menu engineering analysis

Quarterly is the standard. Run it after every major menu revision, after any significant cost change (food inflation, supplier change), and when you notice an unexplained margin decline. Do not run it more than monthly -- the data becomes noisy and the conclusions unstable.
